....however my situations is slightly different.
I have a bunch of rectangular shapes (poster frames), and we want to replace the contents of the posters from time to time. Makes sense to use distorted hotspots since then all we need to do is override the existing jpg hotspot image whenever we want to update it.
However, this is proving to be a major issue. So in PS we have the new poster in its original form, a typical rectangular image. Then I manually placed it into the tour like so: (rotating the image in 3d space also)

In this example I 1st made a poly in the scene so I can see where I am, then I stuck the hotspot over the poly. ALL those values were thumbsucked and manually adjusted, until I could align my poster more or less to the pano. However that is taken a HUGE amount of time. There must be another way to do this.
